Three Breakages in Three Shipments — We Finally Blamed the Packaging

Client Background A cross-border home-goods seller targeting the US market, with fragile items like ceramic décor and glassware as their main products. They had invested heavily in selection and operations, and order volume grew fast — but the resulting cargo damage became a constant headache.

The Problem Like many new sellers, this client used an ordinary domestic courier to send goods to the freight forwarder's consolidation warehouse, stuffing some foam and taping it up themselves, assuming that was solid enough. But every time the goods arrived at the warehouse, the outer cartons were crushed and the products rattled inside — the damage rate stayed high.

The worst case: a batch of ceramic décor arrived at the US customer half-shattered. Refunds, reships, apologies — and a bad review still stuck on the listing. In one month, cargo damage alone cost nearly twenty thousand yuan. At first they blamed rough handling by the courier and switched carriers several times, with no improvement.

The Turning Point When they came to us, our warehouse staff opened and inspected the goods, finding a few key issues: - Standard three-layer cartons weren't strong enough; after multiple transloads the boxes had already deformed - Insufficient internal cushioning left the products rattling with too much room to move - Oversized outer cartons meant the goods filled only half the space, inflating volumetric weight and wasting freight

Our warehouse team repacked on the spot: five-layer corrugated cartons, each fragile item wrapped in bubble film, gaps filled with pearl cotton, and a box size matched far better to the load.

The Result From then on, every US-bound shipment went through us. Packaging problems were solved at the inbound stage, the arrival damage rate dropped to near zero, and the customer never came back to him over damage again. Just optimizing the carton size alone saved 20–30% on average freight per shipment.

As he put it, memorable to us: "Before, when something went wrong everyone pointed fingers. Now the problem is solved before the goods even ship — I can finally focus on running the business."
